The challenge

Contractor progress reports arrived in different formats, and each required manual review against project plans and milestone requirements. Work orders and payment approvals waited while teams extracted information, checked supporting evidence, and coordinated the next step.

Without a central record, project and finance teams struggled to see which milestones were complete, which payments were pending, and where follow-up was needed. Reported progress and financial processing remained disconnected, creating delays and repeated administrative work.

The data foundation

Connecting reporting with payment required a shared view of the work planned, the evidence submitted, and the approvals already recorded

  • Contractor reports

Progress updates and supporting documents provided evidence for milestone review.

  • Project plans

Defined milestones established what needed to be completed and verified.

  • Contract terms

Payment schedules and documentation requirements informed approval and payment checks.

  • Work order and payment records

Existing commitments, approvals, and payment statuses connected project activity with financial processing.

What we built

A connected workflow that captures report information, checks it against milestone requirements, and routes work orders and payments through the appropriate approvals

  1. 01

    Capture

Read contractor reports using document extraction and OCR where needed. Connect the extracted information to the relevant project and milestone, flagging missing or unclear details for review.

  2. 02

    Validate

Check reported progress and supporting documentation against the project plan and milestone requirements. Surface discrepancies and route evidence to the responsible reviewer for verification.

  3. 03

    Route

Once milestone verification and required approvals are recorded, trigger the appropriate work order or payment workflow. Authorized finance staff retain control over payment release, with each action linked to its supporting record.

A shared project view tracks milestones from upcoming to in review, approved, and paid, preserving the evidence and decisions behind each transition.

The outcome

Project and finance teams can work from the same record, with visibility into reported progress, outstanding reviews, approved commitments, and payment status.

Document extraction and automated checks reduce repeated information handling. Reviewers can focus on missing evidence and discrepancies, while verified milestones and recorded approvals move the next step forward.

The result is a more connected path from contractor reporting to payment, with clearer ownership, fewer manual handoffs, and a traceable record of each decision.
